Production planning

Hello,

I’m a production planner at our CNC/Industrial workshop based in Norway.
We’re have 30 CNC machines, from huge mills to small lathes. Also got CNC grinding and EDM, welding and coating/surface treatment.

So, my question is about planning. I struggle to make good plans and sew the orders together in a smart and efficient matter. I use a program called Rob-Ex to do the planning, which visualize all resources (machines) and its great. But everyday i stumble across a new problem. Either the operator is using to much time, or the calculated time is wrong. There are also other factors which goes wrong like material deliveries and CPI which are late.

Does anyone here work with planning? got any suggestions? I’d also love a video about this specific issue on how Titans of CNC does planning.

Without good plans you could forget about expanding, thats for sure.

I’m not a planner, but a supervisor that does my own planning base on schedule orders as they come in.

i have found that in order to be successful planning, the setup time of the machine and production time of the machines need to be a the most proficient, or the the minimum consistence. I would start with that, planning with the shop supervisor to start timing jobs nd give you that information. you can use does numbers with a minimum of 85% accuracy to plan your jobs. that gives you some room for mistakes or delays on the run of the job. If the job is ran at is maximum efficiency then it will put you scheduling a little ahead.
